Value Stream: It's All About the Process
[Music] hello everyone I'm John Lim and this is the Enterprise jity podcast last podcast we talked a little bit about the concept of value stream management with fredamp plan and Andy Jordan today we're back with the duo to talk about the next step in the process I want to get a little bit more into how organizations can actually start embracing this idea of of business business focus value streams how do they go about assessing their organization map and discover what's happening and start developing these value streams so that they can then understand where their opportunities for improvement are yeah sure Andy again great to be with you uh a really fun topic as well uh something that I I uh love value streams Discovery and and really managing those value streams so if we think about value stream apping uh it's it's frequently for a lot of uh companies and organizations it's a discovery however a lot of companies will also use this as U maintenance activity as well right to check in on their value streams U certainly things change um this is the underlying theme of Transformations as well so if we think about value stream management as the umbrella um of managing those value streams once you understand those value streams and you've modeled those um we have value stream mapping which is the the frequently like said the discovery that we want to find Value stages we think about what what it's the actual trigger for a customer what's the actual delivery of value what's that if you will value proposition uh what does that look like and and so once we have our stages uh understood uh we can look at capabilities whether maybe it's internal we think about business capabilities in context of traditional business architecture maybe we think about product capabilities if we're more product focused and oriented uh in then from there we look at business processes that are supporting those value stages and then we look at those customer Journeys and the touch points so there there's an architecture around value streams uh and how we actually uh realize those value streams and teasing out what the value stream actually is uh takes some work uh you have to sort out business processes uh versus a stage uh some people equate for example the apqc process model maybe level one uh is a a value stage in in the if you think about the mapping that they do from uh levels one through five um and being five being lower level really down the details of a business process so uh that's what we really want to look at is it's an iterative process of discovery um for example if you have decisions uh logic that's usually indicative of a business process not not a value stage um and and once we start fitting This Together the conversations that this prompts this process of typically in a workshop format with all the stakeholders um you know ranging from business to business Architects to to Enterprise Architects uh really pulling those um constituents together can be very rich conversations that that can also be leveraged into other conversations around maybe further business process um Discovery as well so bringing this together uh as a value stream mapping exercise um has huge value uh is very very helpful in terms of modeling and then we get into the architecture how do you manage this um for Value right how do you optimize your value streams once you you know where they're at and this holds true whether it's a development value stream it may be along more of the lines around looking at how do you develop a particular product software maybe it's a cyber physical including embedded Control Systems it's all the same process likewise same for business process or sorry for business and and operational value streams um same process maybe different context a little bit but fundamentally you're trying to break down and then find those highest level 30,000 foot uh view that that describes those value streams and it's something that I think you and I have both seen scenarios where organizations think that they inherently understand how they earn and deliver and flow value but when you go through this proc process where they think the value comes from is not always where that value is coming from and there are sometimes really important value streams that just aren't recognized or or just aren't acknowledged by leadership the way that they should be that's right there's frequently a lot of um uh surprises sometimes uh nice surprises uh to be found through the process of of value stream mapping other times it also can find root causes uh of maybe organizational ction uh sometimes frequently I I've been in situations where there's uh duplicate Services um there's overlap of and and sometimes there's um outright conflict about ownership of particular processes this happens in very large organizations um and and that those are all opportunities for improvement uh in terms of optimizing consolidating maybe introducing a platform uh where we can deliver a value stage uh that supports uh multiple actual business operational value streams for example and likewise for development value streams and I think the devops community has done a great job of looking at those opportunities to consolidate in terms of Tooling in terms of uh supporting multiple value stages uh and and bringing that together all all to optimize our flow excellent so we've looked at the idea of value streams and and the fact that there are business as well as development value trains we've talked a little bit about the mapping process and discover Cy and how we can start understanding and and defining the value streams but let's not get ourselves this isn't something that is always particularly straightforward or easy to do you need to have the support of the right kind of software to help you through this so in the next uh podcast uh Fred's going to join me once more Paul Manny has to join me three times um
